What is the actual difference between crushing/piercing/slashing damage types? I feel like it has to be somewhat crucial, otherwise hammers are just too slow for their own good

There's no difference apart from bypassing damage reduction that some creatures have. For example a creature can have resistance to slashing damage. When using a weapon which utilizes this type of damage you won't do it much harm. You can kill it easily with crushing damage however.

There's no effective speed difference in weapons, all attack equally often per round, the speed factor doesn't matter.
Per pen & paper rules some armors have better or worse AC depending on the damage type used against them but I don't remember that being relevant in PS:T.

Weapon speed determines how fast you can act in a combat round but it has no effect on the number of attacks you get to make each round.
