Picked up HOMM3 for nostalgia purposes

I remember the game having a champion type unit that had its own abilities, single unit, had upgrade path etc.

was that HOMM3 or another title in the series?

I cant remember and its driving me nuts!

In HoMM 2 and 3 the Castle has the Cavalier type, which can be upgraded to Champions.

Can you describe it more? How was this unit acquired? Was it unique? What variations might have been present?

This sounds most like heroes from HoMM4. Heroes are present on the battlefield as a unit in HoMM4, they can be killed, and they use various skills and can change classes depending on their skills.

It could sort of describe the heroes in HoMM5, where they take an active hand in the fighting but they can't be attacked.

Single unit with an upgrade path sounds like a hero in HoMM4.
