I'm having trouble making custom portraits. Please help.

I don't know what I'm doing wrong and I've spent hours on this. I keep getting a small black box when I switch to the new portraits. Could someone please tell me what EXACTLY I need to do to make this work?

Step by step as I remember it :

-create a Portrait folder into /data
-add an userport.mes file in it
-type in the names of the portraits in this file.

The names of these portraits have to follow some specifics :
HU - human
DW - dwarf
EL - elf
HE - half elf
GN - gnome
HA - halfling
HO - half orc
HG - half ogre
ANY - any

as well as :
M - male
F - female
So HOM01 would be the name assigned for a male half-orc character in the character creation screen. And in the portrait folder, there would be 2 corresponding pictures : HOM01_b and HOM01

The portraits have to be a specific format too : XXX_b must be 128x128 and XXX must be 64x64.
Both must 256 colors (8bits).

N.B. : it is possible to create custom npc portraits too such as NPCVirg or NPCLog, NPCRav, etc...
